The Data Wellness Model: A Self-Diagnosis Guide for Small Businesses

The short version

Most small businesses are “data sick” and don’t know it — their data lives in someone else’s platform, siloed, expiring, and rate-limited. The Data Wellness Model turns that into a diagnosis you can act on: five honest questions, nine named conditions (Data Anaemia, Daycare Dependency, Waxed Fruit Syndrome and friends), nine matching cures, and a 0–100 score with clear milestones from Admission to Silverback. This is the practical how to Part 1’s why — find where you sit, and the treatment path to owning your data.

Because this article isn’t about the why. It’s about the how.

How do you know if your business is data sick? How do you fix it? And how do you measure your progress from where you are now to where you need to be?

Why a Health Model?

Because most businesses are data sick and don’t know it.

They log into Google Analytics. They look at a dashboard. They see some numbers going up and some going down. Maybe they’ve subscribed to an analytics tool that gives them a nicer view — a bit of AI chat, some keyword suggestions, a colourful graph.

And they think: “We’re fine. We’ve got analytics.”

That’s not health. That’s a patient sitting in a hospital waiting room, reading a magazine, and thinking they’ve been treated.

The data sickness is invisible. You can’t feel it. The numbers look normal — because you’ve never seen what the FULL picture looks like. You’ve been living with 30% of your data for so long that you think 30% IS 100%.

So we built a diagnostic system. Named conditions. Named symptoms. Named treatments. A scoring system from 0 to 100. And a journey — from sick to well — with clear milestones along the way.

Not because we like medical metaphors. Because the metaphor is accurate. Your data genuinely IS sick, constricting your business cashflow potential. And the treatment genuinely DOES follow a clinical path.

The Five Diagnostic Questions

Before we get into conditions and scores, start here. Five questions. Two minutes. Be honest with yourself.

Where is your data stored right now? Is it in YOUR warehouse? Or is it sitting inside Google’s infrastructure, YouTube’s servers, Meta’s ad platform, your CRM provider’s cloud? If you can’t point to a database that YOU own and say “it’s there” — your data is in someone else’s house.

Who controls it? Can they change the rules? Can they throttle your access? Can they delete your history? If the answer is yes — and for GA4, YouTube Analytics, and every SaaS analytics tool, it is — then you don’t control your data. You’re visiting it.

What happens if they change the rules tomorrow? Google changed consent mode enforcement overnight. GA4 data retention defaults to 2 months. YouTube API quotas cap you at 10,000 units per day. Platform rules change without warning, without consultation, without apology. If your entire data strategy depends on someone else’s platform staying the same — you don’t have a strategy. You have a hope.

Can you ask AI questions about your data right now? Not generic questions. YOUR questions. “Which campaign drove the most revenue in the last 90 days?” “What do people who watched my video do when they reach my site?” “Which influencer is costing me money with zero conversions?” Can you ask THAT — and get an answer in plain English, from your own data, in seconds? If not, you have data you can’t use.

What has to happen before you can? This is where most people hit the wall. The answer is almost always three things: extract the data from the platform, store it somewhere you own, and connect AI to that store. That’s a gap. And that gap is what the Data Wellness Model is designed to close.

The Nine Data Diseases

We named them. Because a problem without a name is easy to ignore. A problem with a name is real.

Read through these. Be honest about which ones you recognise.

1. Data Anaemia

Your business isn’t getting enough data flowing into its own systems. You’re surviving on what platforms drip-feed you through their dashboards — pre-built reports, canned summaries, whatever Google or YouTube or Meta decide to show you. It’s not enough to make real decisions. It’s just enough to feel like you’re informed.

Severity: Common. Chronic. Almost every small business has this.

2. Silo Syndrome

Your data is trapped in separate platforms that can’t talk to each other. YouTube holds your video stats. Shopify holds your revenue. Mailchimp holds your email engagement. GA4 holds your website traffic. Five organs, none connected. You can see each one individually but you can never see the whole body.

Severity: Widespread. Gets worse as you add more tools.

3. Platform Dependency Disorder (PDD)

You can’t function without logging into someone else’s platform. Your business intelligence exists only inside tools you rent. The analysis, the history, the trends — they’re all inside VidIQ or Semrush or HubSpot. Cancel the subscription? You lose the brain. Not just the tool — the accumulated intelligence inside it.

Severity: Chronic. Often undiagnosed because it feels normal.

4. Attribution Blindness

You can’t see the connection between what you publish and what it earns. “I think that video drove some sales” is a gut feeling, not a data point. Your content team can prove “this post got 5,000 views.” They cannot prove “this post generated $12,000 in pipeline.” Because the view count and the revenue live in different systems owned by different teams.

Severity: Severe. Costs real revenue. Kills content investment.

5. Dashboard Paralysis

You can see pre-built reports but you can’t ask YOUR questions. The dashboard answers Google’s questions, not yours. “What’s my bounce rate?” — yes. “What’s my best-performing content type for Tuesday audiences in Southeast Asia?” — no. The data to answer it exists, scattered across platforms, but no dashboard was designed for YOUR specific question.

Severity: Frustrating. Limits growth because your best insights are locked behind someone else’s report design.

6. Retention Amnesia

Your historical data expires, gets deleted, or ages out — and you don’t even notice until you need it. GA4 retains user-level data for 2 months by default. You can extend it to 14 months — but after that, only aggregated reports remain. YouTube Reporting API bulk reports expire after 30-60 days. You can’t remember what happened last September because the platform already forgot.

Severity: Dangerous. Invisible until the moment you need the data and it’s gone.

7. Quota Throttling

You’re rate-limited on accessing your OWN data. YouTube’s API gives you 10,000 units per day — roughly 100 searches before you’re locked out until midnight Pacific. 200 rows maximum per query. The platform decides how fast you can learn from your own business data.

Severity: Chronic. Gets worse with scale — agencies managing multiple channels burn through quotas before lunch.

8. Daycare Dependency

This is the most dangerous condition because it feels like wellness. You’ve subscribed to an analytics tool. It shows you numbers. It lets you talk to an AI coach. It gives you keyword suggestions and thumbnail scores. You feel informed. You feel covered.

But the data never comes home. It sits in THEIR system. You can’t export it. You can’t query it outside their interface. You can’t connect it to your website data or your sales data. If you cancel, you leave with nothing — no history, no trends, no analysis. You were comfortable. You were never well.

Severity: Most dangerous. Feels like health. Is actually chronic dependency.

9. Waxed Fruit Syndrome

You’re consuming processed, packaged insights from someone else’s analysis. The dashboard looks great. The reports are colourful. The AI gives you tidy summaries. It all looks healthy — like a pretty fruit basket from the supermarket.

But it’s waxed. It’s not raw data — it’s data that’s been filtered through THEIR processing, THEIR assumptions, THEIR limitations. You’re eating someone else’s version of your reality. And like waxed fruit, it looks nutritious but it’s not.

Severity: Subtle. Very hard to detect from inside because the fruit LOOKS good.
