The Data Wellness Model: A Self-Diagnosis Guide for Small Businesses
New here? Read Part 1 — Your Data Is Gold, And Someone Is Stealing 70% of It on the Highway first, for the full picture of why your data matters. That article is the why. This one is the how.
Most small businesses are “data sick” and don’t know it — their data lives in someone else’s platform, siloed, expiring, and rate-limited. The Data Wellness Model turns that into a diagnosis you can act on: five honest questions, nine named conditions (Data Anaemia, Daycare Dependency, Waxed Fruit Syndrome and friends), nine matching cures, and a 0–100 score with clear milestones from Admission to Silverback. This is the practical how to Part 1’s why — find where you sit, and the treatment path to owning your data.
If you’ve read Part 1, you already know the uncomfortable truth: your business data is gold, and up to 70% of it is being stolen before it reaches you. You know that without complete data, AI gives you confident answers built on an incomplete picture. You know that the only real difference between a small company and a big company — now that AI has levelled everything else — is the data infrastructure gap.
If you haven’t read it yet, go read it. Seriously. What follows will make a lot more sense once you understand WHY data is worth fighting for.
Because this article isn’t about the why. It’s about the how.
How do you know if your business is data sick? How do you fix it? And how do you measure your progress from where you are now to where you need to be?
We’ve built a complete framework for that. We call it the Data Wellness Model.
Why a Health Model?
Because most businesses are data sick and don’t know it.
They log into Google Analytics. They look at a dashboard. They see some numbers going up and some going down. Maybe they’ve subscribed to an analytics tool that gives them a nicer view — a bit of AI chat, some keyword suggestions, a colourful graph.
And they think: “We’re fine. We’ve got analytics.”
That’s not health. That’s a patient sitting in a hospital waiting room, reading a magazine, and thinking they’ve been treated.
The data sickness is invisible. You can’t feel it. The numbers look normal — because you’ve never seen what the FULL picture looks like. You’ve been living with 30% of your data for so long that you think 30% IS 100%.
So we built a diagnostic system. Named conditions. Named symptoms. Named treatments. A scoring system from 0 to 100. And a journey — from sick to well — with clear milestones along the way.
Not because we like medical metaphors. Because the metaphor is accurate. Your data genuinely IS sick, constricting your business cashflow potential. And the treatment genuinely DOES follow a clinical path.
The Five Diagnostic Questions
Before we get into conditions and scores, start here. Five questions. Two minutes. Be honest with yourself.
Where is your data stored right now? Is it in YOUR warehouse? Or is it sitting inside Google’s infrastructure, YouTube’s servers, Meta’s ad platform, your CRM provider’s cloud? If you can’t point to a database that YOU own and say “it’s there” — your data is in someone else’s house.
Who controls it? Can they change the rules? Can they throttle your access? Can they delete your history? If the answer is yes — and for GA4, YouTube Analytics, and every SaaS analytics tool, it is — then you don’t control your data. You’re visiting it.
What happens if they change the rules tomorrow? Google changed consent mode enforcement overnight. GA4 data retention defaults to 2 months. YouTube API quotas cap you at 10,000 units per day. Platform rules change without warning, without consultation, without apology. If your entire data strategy depends on someone else’s platform staying the same — you don’t have a strategy. You have a hope.
Can you ask AI questions about your data right now? Not generic questions. YOUR questions. “Which campaign drove the most revenue in the last 90 days?” “What do people who watched my video do when they reach my site?” “Which influencer is costing me money with zero conversions?” Can you ask THAT — and get an answer in plain English, from your own data, in seconds? If not, you have data you can’t use.
What has to happen before you can? This is where most people hit the wall. The answer is almost always three things: extract the data from the platform, store it somewhere you own, and connect AI to that store. That’s a gap. And that gap is what the Data Wellness Model is designed to close.
The Nine Data Diseases
We named them. Because a problem without a name is easy to ignore. A problem with a name is real.
Read through these. Be honest about which ones you recognise.
The Nine Symptoms — How You Know You’re Sick
You might not recognise the disease name. But you’ll definitely recognise the symptoms.
| Symptom | What You Experience | Underlying Condition |
|---|---|---|
| The Shrug | CEO asks “is content working?” — team shrugs. Nobody has the data to answer. | Attribution Blindness |
| The Tab Dance | Switching between 5 platform dashboards to build one report. Every. Single. Week. | Silo Syndrome |
| The Credit Panic | “I’m running low on AI credits this month.” Your questions are being rationed. | PDD / Daycare Dependency |
| The Export Fumble | Downloading CSVs, uploading to ChatGPT, re-downloading next week. Repeat forever. | Data Anaemia |
| The Gut Metric | “I THINK that video drove sales.” You’re guessing. And spending money on that guess. | Attribution Blindness |
| The Amnesia Moment | “What was our traffic like last September?” Silence. Nobody knows. The data expired. | Retention Amnesia |
| The Quota Wall | “API limit reached. Try again tomorrow.” You’ve been locked out of your own data. | Quota Throttling |
| The Comfort Lie | “We’re fine, we have VidIQ.” You believe it. That’s what makes it dangerous. | Daycare Dependency |
| The Disconnection | “50K video views… but did anyone actually buy?” Nobody can connect the dots. | Silo Syndrome + Attribution Blindness |
How many of those hit home?
If it’s more than two, keep reading. Because there’s a treatment for every one of them.
The Nine Treatments
Each disease has a named cure. Each cure maps to something real — a process, a tool, a decision you make.
| Treatment | What It Does | Cures |
|---|---|---|
| The Webhook Transfusion | Data starts flowing INTO your own systems via webhooks. The first blood flow to a data-starved body. No more drip-feed from dashboards. | Data Anaemia |
| The Silo Bypass | Connect your data sources into one warehouse. Like cardiac bypass surgery — creating new pathways between organs that were never connected. YouTube data meets website data meets sales data. | Silo Syndrome |
| The Platform Detox | Wean off rented dashboards. Replace dependency with ownership. It’s uncomfortable at first — like any detox. But on the other side is freedom. | Platform Dependency Disorder |
| The Attribution Lens | Connect video → click → sale. Like corrective eye surgery — you can finally SEE the connection that was always there but invisible. | Attribution Blindness |
| The Question Unlock | AI on YOUR data. Ask anything. No pre-built reports. No dashboard limitations. Like removing a gag — you can finally SPEAK to your data and it answers. | Dashboard Paralysis |
| The Memory Implant | A permanent data warehouse. Nothing expires. Nothing forgets. Your BigQuery becomes your business’s long-term memory. | Retention Amnesia |
| The Quota Cure | Data in YOUR warehouse means unlimited queries. No rate limits. No 10,000 unit caps. No midnight resets. Ask a thousand questions a day if you want. | Quota Throttling |
| The Discharge | Leave the daycare. Take your data home. This is the hardest treatment because it feels like leaving safety. But the daycare was never making you well — it was keeping you comfortable enough to keep paying. | Daycare Dependency |
| The Raw Diet | Replace waxed fruit with fresh fruit from your own Data Tree orchard. Raw data. YOUR data. Unprocessed, unfiltered, un-intermediated. Straight from the tree to your table. | Waxed Fruit Syndrome |
The Patient Journey — From THEIR to YOUR
Every business that gets well goes through the same journey. And the journey has one narrative arc: it moves from THEIR to YOUR.
In the beginning, everything belongs to THEM. Their platform. Their rules. Their retention limits. Their credit system. Their dashboard.
By the end, everything belongs to YOU. Your warehouse. Your data. Your AI. Your questions. Your answers.
Here’s the journey:
Sick (and doesn’t know it). Data is scattered across platforms. Someone else holds it. Someone else controls it. You think this is normal because everyone around you is in the same condition. Key word: THEIR.
Diagnosis. You take the five diagnostic questions. You read the conditions list. You recognise The Tab Dance, The Comfort Lie, The Gut Metric. You realise you’re sick. Key word: THEIR (but now you can see it).
Daycare (where most people get stuck). You sign up for VidIQ, TubeBuddy, Semrush. It feels better. Someone shows you your numbers. You get an AI coach. But the data still lives in their system. You can’t take it home. You’re comfortable — but you’re not well. Key word: THEIR (disguised as yours).
The Ambulance. Webhooks fire. Data starts flowing TO your infrastructure. For the first time, data moves toward YOU instead of sitting inside someone else. This is where tools like PostProxy and Transmute Engine™ come in — the transport companies. Key word: THEIR → YOUR.
The Hospital. Acute care. Your data gets cleaned, structured, and admitted into YOUR systems. The bleeding stops. Nothing is expiring. Nothing is credit-limited. The highway robbery is over. Key word: YOUR.
YOUR Health Retreat. This is where you LIVE now. Your data warehouse. Everything accumulated, healthy, organised. Come back anytime. Ask AI anything. There’s no bill per visit. No time limit. No expiry. The feast is always laid out — and it’s always free. Your data trees are planted and growing. Key word: YOUR.
YOUR Practitioner. AI as your daily companion. Not diagnosing emergencies — maintaining wellness. “Your best content this month is X.” “This campaign is underperforming — here’s why.” “Based on six months of data, Tuesday posts outperform Friday by 2.4×.” The practitioner gets smarter the longer your data accumulates. Two weeks of data gives surface observations. Two years gives strategic intelligence. Key word: YOUR.
The Data Wellness Score
Where are you right now? Score yourself honestly.
| Score | Status | Milestone | What It Means |
|---|---|---|---|
| 10 | Critical | Admission | You’ve recognised you’re data sick. You’re asking the diagnostic questions. That’s the first step. |
| 25 | Acute | First Transfusion | First webhook fires. First data arrives in YOUR warehouse. Blood is flowing. |
| 40 | Acute | Stable Vitals | Data flowing consistently. Multiple sources connected. Nothing expiring. |
| 55 | Recovering | Off Life Support | No longer dependent on third-party dashboards for critical business decisions. |
| 70 | Healthy | Walking Unassisted | Asking AI questions about YOUR data independently. No credit limits. No lag. |
| 80 | Healthy | Discharged | Left the daycare. All data in YOUR warehouse. All insights from YOUR practitioner. |
| 90 | Thriving | Retreat Resident | Living in YOUR health retreat. Multiple data trees planted and bearing fruit. AI practitioner getting smarter every month. |
| 100 | Thriving | Silverback | 2+ years of accumulated data. Deep pattern recognition. Strategic intelligence no competitor can replicate. The orchard is mature. |
Most small businesses score under 20 — and don’t know it.
The ones that score 80+? They’re not smarter. They just got discharged from daycare.
Why “Silverback”?
You might have noticed our mascot. We call it Gorilla.
That’s not random. Gorillas are innate data gatherers and processors. They map their territory. They know where every food source is. They remember which trees bear fruit and when. They navigate a hostile jungle with limited resources — and they thrive. Not because they’re the fastest or the strongest. Because they know their environment better than anything else in it.
A silverback — the mature leader of the group — has years of accumulated knowledge. It knows every path, every danger, every opportunity. It doesn’t guess. It knows.
That’s what two years of accumulated data in your own warehouse gives your business. You become the silverback of your market. You know your customers, your patterns, your environment better than any competitor who started collecting later.
Your data is your jungle knowledge. Gorilla is your guide through it.
Where Do You Start?
If you scored yourself honestly and landed somewhere in the red or orange — that’s OK. Most businesses are there. The point isn’t where you start. The point is that you start.
If you’re at 0-20 (Critical): Read Part 1 of this series if you haven’t. Understand why data is gold. Then sign up for a Transmute Engine™ free trial. It takes three minutes. Your first data trees start growing today.
If you’re at 20-40 (Acute): You’ve started collecting but you’re probably still dependent on third-party dashboards for your analysis. Time for The Platform Detox. Start asking AI about YOUR data, not someone else’s processed version of it.
If you’re at 40-60 (Recovering): Data is flowing. Now it’s about connecting the silos. Can your YouTube data talk to your website data? Can your ad spend data meet your revenue data? The Silo Bypass is your next treatment.
If you’re at 60-80 (Healthy): You’re off life support. Now it’s about depth. How far back does your data go? Are you building the long-term memory that makes AI genuinely strategic? The Memory Implant — permanent warehousing — is your next move.
If you’re at 80+ (Thriving): You’re in the retreat. Your job now is to let the data trees mature. Keep collecting. Keep querying. Keep planting. The practitioner gets smarter every month. In two years, you’ll have a competitive moat nobody can touch.
We’re Building This With You
I’m David Anttony, founder of Seresa. This is my ninth and final business. I’ve spent 45+ years in IT, starting with COBOL programming at 16, and I’ve never seen a moment like this one. That’s why I came out of retirement to create one more business. It’s the BEST time ever to create a new business.
AI has changed everything. The tools are here. The cost is negligible. The only gap left is the data infrastructure gap — and that gap is closable, today, for $8.25 a month.
But I’m not going to pretend we’ve got it all figured out. We’re a startup. We’re bootstrapping. We’re learning EVERY day. We’re discovering new things every week — like this Data Wellness Model, which we developed in a single session when I woke up at 3am and couldn’t sleep because the question “how do I help small business owners see what we see?” wouldn’t leave my head.
We’re in this boat together. We’re building the framework, the tools, and the language to help small businesses close the data gap.
Follow us on the Seresa YouTube channel — we’re breaking down each condition, each scenario, each stage of this journey in video form.
And if you’re ready to start — if you’re done watching 70% of your gold disappear on the highway — the first step is three minutes away.
Your data is sick. The diagnosis is free. The treatment starts at $8.25 a month.
And the health retreat? That’s yours. Forever.
P.S. Haven’t read Part 1 yet? Start here: Your Data Is Gold — And Someone Is Stealing 70% of It on the Highway. It covers the eight reasons data matters to YOUR business — not the tech department’s business, YOUR business — including a real case study where a company saved $50,000 a month and increased sales by 35% just by tracking the right numbers.
